What is EXOS?

A direct account of the firm, the model, and the technology behind it.

EXOS is a technology-enabled advisory firm that combines senior practitioners, engineers, AI, and proprietary technology to solve complex operational and technology problems.

What category is EXOS in?

In short

EXOS is a technology-enabled advisory firm. It is not a consultancy that recommends and departs, and it is not a software vendor that licenses a product and leaves implementation to the buyer. It delivers advisory work and the technology that operationalizes it as a single engagement.

What is technology-enabled advisory?

Definition

Technology-enabled advisory is professional services delivered by senior practitioners working alongside engineers and software, rather than by consultants alone. The advice and the system that produces it are delivered together, so the client keeps a working capability rather than only a set of recommendations.

The difference shows up at the end. A traditional engagement concludes with recommendations, and the client then has to build the capability to act on them — usually without the people who produced the analysis. A technology-enabled engagement concludes with the capability already running and the reasoning behind it still queryable.

What does EXOS do?

EXOS is hired to solve four kinds of problem. Most engagements touch more than one.

Who hires EXOS?

In short

Engagements are typically sponsored by the CIO, CTO, COO or CFO, and by chief digital and AI leaders, enterprise architecture leaders, transformation leaders, and PMO or portfolio leadership. The common factor is accountability for an estate or an investment that is not producing what it should.

What industries does EXOS serve?

Health systems, manufacturers, government programmes, universities, and private equity portfolio teams. What they share is that expert judgment is scarcer than technology, and that a wrong technology decision has operational consequences rather than only financial ones.

How does EXOS deliver its work?

Definition

EXOS delivers through fdX — Forward-Deployed Expertise. It is the EXOS delivery model: experienced practitioners, engineers, AI and proprietary technology deployed around a client problem, rather than expertise assembled person by person for each engagement. The expertise varies with the problem; the model does not.

fdX is not a service you buy separately — it is how every EXOS engagement is delivered, whether the subject is application rationalization, healthcare operations or enterprise AI. What changes between them is which practitioners are deployed and what the engineering builds. The full explanation, including what persists after an engagement closes, is on how EXOS works.

How does an EXOS engagement work?

  1. Scoped against an outcome. Partner-led, and scoped against a result rather than a staffing plan.
  2. Delivered by the people who scoped it. No leverage model, no offshore handoff.
  3. Governed as it is produced. Every document, model and recommendation carries what informed it, who reviewed it, and what was AI-assisted versus human-approved.
  4. Concluded with something that runs. A governed environment your team can query and extend.

The delivery model is set out in full under how EXOS works.

How is EXOS different from a consulting firm?

In short

A traditional consulting engagement delivers recommendations and ends; the analysis begins decaying the day it is handed over, and the client must build the capability to act on it. EXOS delivers the recommendation and the working system together, staffed by senior practitioners rather than a leverage pyramid, and leaves behind a governed environment the client owns.

This is a structural difference rather than a claim about quality. A firm whose economics depend on leverage has to staff engagements with people who are learning on them. A firm that delivers technology has to stay long enough for it to work.

How is EXOS different from a software company?

In short

A software company licenses a product and leaves the buyer to supply the expertise that makes it useful — which is usually the thing the buyer lacked. EXOS supplies the expertise as the primary offering and uses its own technology to deliver it. Tacit OS is not sold as a standalone product for the client to implement alone.

What is Tacit OS?

Definition

Tacit OS is proprietary EXOS technology. It is the governed AI workspace that powers EXOS engagements: it captures expert judgment, coordinates it across teams and tools, and carries provenance on every output so the reasoning behind a recommendation survives the engagement.

Concretely it provides five things:

  • A trust hierarchy. Every knowledge asset carries explicit status — authoritative, working, archived, deprecated — so neither people nor AI treat a superseded draft as equivalent to an approved standard.
  • Provenance on every output. What informed it, who reviewed it, what was AI-generated versus human-approved.
  • Human approval at defined thresholds. Designed in, not retrofitted after an incident.
  • Engagement memory. A queryable record of why decisions were made, what assumptions drove them, and what changes if those assumptions move.
  • Deployment control. Tenant isolation, SSO, role-based access and configurable data residency.

How Tacit OS is structured

Context is held in a hierarchy, so a piece of work inherits what the organization, the team and the engagement already know rather than starting from an empty prompt.

LevelWhat it holds
01 · OrganizationIdentity, governance, trust hierarchy
02 · Team / FunctionService line, methodology, agent configuration
03 · Client / ProjectEngagement history, client context, scope
04 · WorkspaceIdeate, Plan, Execute, Package, Assist
05 · TaskInputs, context, reasoning, output
Engine · Tacit KnowledgeSignals, patterns, provenance

The five operating modes

A workspace is worked in one of five modes. Each carries the context of the level above it, and each leaves its reasoning behind in a form the next mode can use.

  • Ideate. Hypothesis generation inside full project context.
  • Plan. Task-mapped engagement plans that become reusable templates.
  • Execute. Async multi-agent coordination governed at creation.
  • Package. Evidence-linked deliverables — full provenance on every claim.
  • Assist. Engagement-aware ongoing intelligence across the workspace.

Tacit OS is how EXOS work is made governable and durable. It is not the definition of the firm — EXOS is an advisory business, and the technology exists to make the advice hold up.

What is Quality of Knowledge?

Definition

Quality of Knowledge is the EXOS practice of evaluating and improving the integrity, usability and traceability of enterprise knowledge across workflows, decisions and deliverables — treated as a continuous operating standard rather than a one-off audit.

Its practical use is prioritisation: an organization with poor knowledge quality in a domain should not begin its AI programme there. See knowledge intelligence.

What has EXOS actually done?

Five engagements are summarised in the case library. The clearest is Healthlink Advisors: a 60+ person KLAS-ranked healthcare IT advisory firm whose methodology was made measurable enough to serve as an acquisition asset, acquired in October 2025 by a larger healthcare consultancy. The others cover a federally funded research programme under fiscal scrutiny, a consulting firm scaling from one service line to five, a manufacturing production supervisor AI, and governed AI pricing.

Common questions

Is EXOS a consulting company or a software company?

Neither exactly, which is why it describes itself as a technology-enabled advisory firm. It sells expertise like a consultancy and builds technology like a software company, and delivers both in the same engagement. If forced to choose: an advisory firm. The expertise is the offering, and Tacit OS is how it is delivered.

What does fdX stand for?

Forward-Deployed Expertise. It is the EXOS delivery model — practitioners, engineers, AI and proprietary technology deployed around a client problem. It is not a product, a practice you engage separately, or a job title.

Does EXOS implement, or only advise?

Both. Senior practitioners work with engineers, and the enterprise architecture and technology optimization practices include implementation.
